The Flaming Fist is a mercenary company headquartered in Baldur’s Gate, operating a permanent military presence in Chult from Fort Beluarian. They serve as both an opportunistic treasure-hunting force and a territorial authority claiming vast swaths of Chultish land.

Organization & Command Structure

The Fist maintains six ranks: fist (private), gauntlet (corporal), manip (sergeant), flame (lieutenant), blaze (major), and marshal (general). Fort Beluarian is commanded by Blaze (Major) Liara Portyr, who answers only to Grand Duke Ulder Ravengard of Baldur’s Gate. The garrison consists of Castellan Gruta Halsdottir, three corporals, and fifty-four privates operating in three eight-hour shifts.

Portyr has complete autonomy in Chult and secretly operates a lucrative pirate alliance. She provides ship manifests and departure schedules to pirate captains at Jahaka Anchorage via sending stone, receiving a cut of their profits in exchange. She ensures ships flying Baldur’s Gate’s flag are never attacked. Some of this money goes toward garrison bonuses to keep soldiers loyal.

Territorial Claims & the Charter System

The Flaming Fist claims everything east of the Mistcliff and north of Kitcher’s Inlet, attempting to extend control south to Refuge Bay. Within this territory, they enforce a “charter of exploration” system: explorers must purchase a 50 gp charter granting permission to explore and plunder, but must surrender half of all proceeds and discoveries to the Fist. The charter also allows hiring up to six Flaming Fist guards at 1 gp per tenday each.

Expeditions without charters risk attack and confiscation of gear by Flaming Fist patrols. The merchant princes and other factions lack the force to dispute these claims. The Fist has already plundered the ruins of Mezro and seeks Omu, believing it lies south of Lake Luo but east of the Peaks of Flame.

Key Personnel & Relationships

Liara Portyr: Despite her villainy, she admires adventurers and can provide useful aid if not antagonized. She’s puzzled by reports of large creature tracks (frost giants) south of the fort and seeks information about them.

Shago: The son of merchant prince Zhanthi, Shago works as a guide from Fort Beluarian and is secretly allied with the Flaming Fist. Though his mother believes she’s recruited him to spy on the mercenaries, his sympathies lie with them. He fears undead but believes they must be defeated, frustrated that the merchant princes won’t fund effective action. His main goal is earning rank within the Fist by impressing Portyr. Characters guided by Shago gain advantage on Charisma checks when dealing with Flaming Fist members.

Qawasha: An Emerald Enclave druid stationed at Fort Beluarian who warns potential employers to purchase charters before leaving, having witnessed the Fist’s mistreatment of uncharterted explorers.

Fort Beluarian

The fortress sits atop a 10-foot hillock with vertically shaved sides, flying Baldur’s Gate’s flag. It serves as both military stronghold and trade hub, with immense wealth passing through to enrich Baldur’s Gate’s nobles and merchants. The fort includes an armorer/weaponsmith (selling goods at 125% normal price), stables with horses used for monthly jousting tournaments, a provisioner serving soldiers only, and guest quarters for important visitors.

Wealthy Port Nyanzaru merchants sometimes attend jousting tournaments, camping in colorful pavilions and placing large bets. The Tethyrian soldiers have created a unique aesthetic combining chivalric tradition with jungle themes—leopard-skin tabards, dinosaur heraldry, and armor decorated with tyrannosaurus teeth and parrot feathers.

Faction Connections

The Flaming Fist maintains strong ties to the Lords’ Alliance through Grand Duke Ravengard, who would prioritize Baldur’s Gate’s interests over alliance goals if necessary. Alliance operatives are embedded within the garrison. The Emerald Enclave also stations expert guides at the fort.

The Ytepka Society monitors Flaming Fist activities. Merchant prince Zhanthi has uncovered evidence of Portyr’s pirate arrangement but keeps this knowledge secret. Harbormaster Zindar (also Ytepka Society) seeks adventurers to eliminate the pirates, with Zhanthi providing reward money.

Regional Presence

Flaming Fist patrols regularly strike into the jungle to “pacify” territory and claim treasures. They patrol from the coast to established trails, and their regular presence has so far prevented encounters with the frost giant search parties seeking the Ring of Winter. The patrol routes extend through thoroughly ransacked sites like Mezro, which Flaming Fist forces stripped clean of treasure and still visit regularly for recruit training and verification.

In the broader political landscape of Chult, the Fist represents the closest thing to law enforcement outside Port Nyanzaru, though elsewhere “Chult is ruled by the red law of tooth and claw”—where the predator might be undead, dinosaurs, or a Flaming Fist patrol.
